    Understand what your prototype says

    Screens, journeys, automations, implicit business rules. We read the intent, flag the inconsistencies and question what was assumed.

    Decide what becomes structural

    Architecture, data model, tenant isolation, identities and permissions, APIs, infrastructure, dependencies on AI models. The decisions that commit the rest.

The goal: make the idea tangible. Little time, little expertise required, and plenty of decisions that can still be deferred without consequence.

The MVP

The first genuinely usable version, in the hands of real users. The scope can stay small: it is the nature of the choices that changes. Architecture, data, tenant isolation, permissions, APIs, infrastructure, costs.

The bucket

Production

The level of demand climbs again: monitoring, availability, backups and recovery, performance, scaling, continuous security, compliance, cost optimisation, maintenance.

The water tanker

Firefighters put it well: a glass of water in the first minute, a bucket in the second, a tanker in the third. A decision corrected late rarely costs what it would have cost early.

The choices the prototype could defer
become the foundations of the MVP

Some decisions carry a cost of reversibility that climbs very fast. Spotting them at the right moment costs far less than catching up later.

Data and multi-tenancy

In a single-user demo, separating data looks secondary. As soon as several clients use the software, it becomes fundamental.

The APIs

In a prototype, a direct call between two components is more than enough. Once other systems start depending on the software, the interfaces become structural.

The data model

Changing a schema with a handful of test records is easy. The same change after months of use, plenty of volume and several integrations becomes a project in its own right.

A good foundation is not enough.
Every change has to preserve it

Settling an architecture once does not settle what follows. A feature added very fast can undo in one iteration what was decided at the start.

The shortcut that bypasses the frame

A change can short-circuit the intended APIs, duplicate a business rule or break isolation between clients. Often with nothing to signal it.

The drift you only see later

Performance that degrades, one dependency too many, an AI model cost that climbs, a future migration that becomes far harder.

Speed, but under control

We use AI to iterate fast. Every change is decided against the architecture, the data, security, performance and costs.

The speed of AI is an advantage, provided it does not let debt pile up at the same speed.
